Mistake #1: Skipping the Sample (Cost: $500-$3,000)
This is the #1 most expensive mistake. A buyer sees a great factory photo, places a 100-piece order, and receives bags that look different — cheaper hardware, wrong color, thinner material, sloppy stitching.

Mistake #2: Using a Trading Company Instead of a Factory (Cost: $3-8 per bag)
Trading companies are intermediaries. They don't own a factory — they buy from factories and resell to you with a markup. You'll pay $3-8 more per bag and have less control over quality and customization.

Mistake #3: Not Specifying Material Grade (Cost: $2-5 per bag)
"PU leather" isn't one material — it's a category. There's premium PU ($3.50/meter) and budget PU ($1.20/meter). If you don't specify which grade, the factory will use whatever is cheapest.

Mistake #4: Ignoring Hardware Quality (Cost: returns + brand damage)
Zippers break. Chains rust. Magnetic clasps stop snapping. Hardware is what fails first on a bag, and it's the #1 cause of customer returns.

Mistake #5: Paying 100% Upfront (Cost: total order value if things go wrong)
Some suppliers will ask for 100% payment before production. This removes all your leverage if the quality is wrong, the timeline slips, or the factory simply disappears.
The fix: Standard payment terms in China are 30% deposit, 70% balance after production is complete (confirmed via photos/video) and before shipping. Pay the deposit by T/T (bank transfer). Mistake #6: Not Getting Photos/Video Before Shipping (Cost: $200-$2,000)
You approved a sample, but production quality can drift — especially with larger orders. The factory may substitute a slightly different material, change stitching density, or rush the finishing.
The fix: Before paying the 70% balance, request: (1) production photos of 5-10 random bags from the batch, (2) a 30-second video showing the bags from all angles, (3) a close-up photo of the stitching and hardware. Compare these against your approved sample. This should be standard — any factory that refuses is a red flag.

Mistake #7: Choosing the Cheapest Quote (Cost: everything)
If three factories quote $8, $7.50, and $4.50 for the same bag, the $4.50 quote is not a bargain — it's a warning. That factory will cut corners on material grade, hardware, stitching density, and quality control to deliver at that price.
The fix: Get 3-4 quotes. If they cluster within 10-15% of each other, the range is fair market price. If one is 30%+ lower, they're cutting something you can't see. Choose the factory that offers transparency — one that will tell you exactly what material grade, hardware, and stitching standard they use at that price.

Bonus: The 8th Mistake — Not Having a Tech Pack
A tech pack is the specification document for your bag — dimensions, materials, color codes (Pantone), hardware finishes, logo placement, and interior layout.
